What B2B sales consulting is and what sales consulting is not

B2B sales consulting is the work of an external advisor with the owner or the management board on how the company wins business clients: who it sells to, how it reaches decision makers, how it communicates value, how it leads a client from first contact to a contract and how it measures all of that. The result is a sales system that keeps working after the advisor has left the company. It is not training in techniques, not a lead generation agency and not a CRM rollout.

In small service and technology companies, sales usually grow out of the founder. They know the product, they have the relationships, they close. That works until the company has a dozen or so people and the owner is at the same time salesperson, project manager and boss. Then revenue stops growing, even though there is more and more work.

B2B sales consulting at TechMine starts with a diagnosis, not with a ready-made package. We look at the business model, client sources, margins, the offer and what happens today from the first conversation to a signed contract. Only then do we build: strategy, process, communication, tools and measurement, the five pillars of the SalesMachinesystem. The order follows from the diagnosis, because in one company the blocker is prospecting, in another a blurry offer, and in yet another a business model that no cold mailing will fix.

One distinction saves a lot of misunderstanding. A “B2B sales system” as we understand it is not software. It is the way the company operates: who the client is, how we reach them, what we tell them, what the stages are and what the criteria for moving between them are, which numbers we look at every week. A CRM is a tool in that system, one of several, and we choose it last, to fit the process, not the other way round.

If you are looking for advisors who will help you move from founder-led sales to a repeatable, measurable process, that is exactly what we have been doing since 2018. What a sales system is in a technology company →

Who it is for

Which companies TechMine’s B2B sales consulting is for

We work with B2B technology and service companies across Poland: software houses, implementation firms and integrators, producers of technical solutions, agencies, expert and engineering firms. They usually employ 10 to 50 people, sell complex services in a long decision cycle, and sales are led mainly by the owner. If you recognize at least two of the situations below, there is something to talk about.

  • New clients come mainly from referrals and networking, in waves that cannot be predicted or planned.
  • Sales rest on the founder. Every important conversation goes through you and you cannot see how to hand it over to someone else.
  • There is already a sales department or a first salesperson, but results are not predictable and nobody can say why.
  • Two or three large clients make up most of the revenue, and there is no active process for winning new ones.
  • Clients compare you on price, because they do not see the difference between your offer and cheaper competitors.
  • Revenue has been at a similar level for a few years, even though the team and costs keep growing.
  • You want to enter a new segment or a foreign market, and the current way of selling will not carry that.
  • You have already tried training, a lead agency or hiring a salesperson, and nothing lasting came of it.
When we are not a good choice

E-commerce and retail, SaaS still looking for product-market fit, corporations needing a training program for hundreds of salespeople, companies expecting only ready-made leads to be delivered. If that is your situation, we will say so in the first conversation and point you to where to look.

Scope of consulting

What B2B sales consulting covers: six areas

These are the five SalesMachine pillars plus an area that often turns out to be the real source of the problem: the business model. We rarely work on everything at once. The diagnosis shows where to start.

01 · STRATEGY

Market segmentation and value proposition

Who you sell to, what the client really pays for and why they should choose you over a cheaper contractor. Ideal client profile, offer structure, the interface between sales and delivery. Without this, every sales activity is guesswork.

How to build a value proposition →

02 · PROCESS

Sales process and an organized pipeline

Stages from first contact to contract, qualification criteria, needs discovery, presenting the offer, objections, closing. A pipeline where you can see where opportunities get lost, how long the cycle takes and what to improve first. Described so that it can be handed over to a new person.

Stages of the B2B sales process →

03 · PROSPECTING

Winning clients: cold mail, LinkedIn, cold calls

Building databases, criteria for selecting companies, multichannel sequences, the first message according to the CONVICT framework. Prospecting for technical companies, where the client buys a complex solution, not an off-the-shelf product.

B2B prospecting that works →

04 · COMMUNICATION

The Value Triangle: how to speak so the client wants to buy

Our proprietary sales communication methodology: the client’s problem, the result, the solution. Instead of describing technologies and features, you talk about what the client will gain. It works in a sales conversation, in a proposal, on a website and in a cold email.

Discover the Value Triangle →

05 · TOOLS

CRM, automation and AI matched to the process

We choose tools to fit the scale of the company and the process that already exists: pipeline configuration in the CRM, sequence automation, uses of AI in prospecting and in preparing conversations. Process first, then the tool.

AI in B2B sales: conference talk →

06 · MEASUREMENT AND MANAGEMENT

Metrics, work rhythm, delegating sales

Which numbers to look at every week, how to run a pipeline review, when and whom to hire, and how to hand the process over to the first salesperson or the team without losing quality.

A sales team in a small company →

When the sales problem does not lie in sales (offer, pricing, margin, the interface with delivery), we work on the business model first. More on the page business consulting for B2B companies.

How it works

What B2B sales consulting looks like step by step

Cooperation usually lasts 6 to 12 months, on a monthly retainer, as regular 1:1 online advisory sessions. The strategy workshops at the beginning are often run on site, at the client’s company or in Katowice. We test every element on your company, with your clients. You do not get a report for the drawer.

Free, about 45 minutes. Business model, clients, sources of enquiries and what, in your view, blocks growth. If we are not the right choice, we say so plainly.

45 minutes, no commitment

Diagnosis or audit

Analysis of the model, clients, margins, proposals, conversations and CRM data. We establish what really blocks sales. Often it is not what the company comes in with.

2 to 3 weeks

Strategy and communication

Ideal client profile, value proposition and the way of talking about the offer according to the Value Triangle. This decides whether the client sees the value before asking about the price.

1 to 2 months

Process and prospecting

Stages, qualification, databases, sequences, conversation scripts, tools. We implement and refine based on real client responses, not on paper.

3 to 6 months

Measurement and delegation

Metrics, a rhythm of working on sales, handing the process over to the team or the first salesperson. Goal: sales that work without the owner’s daily involvement.

Audit, SalesMachine consulting or business consulting

Three separate products, not three stages of one path. You can order the audit alone and stop there. You can go straight into consulting without an audit if the diagnosis from the first call is enough.

AUDIT

B2B sales audit

An examination based on data from your company: CRM exports, call recordings, proposals, interviews with the team. Five areas, each rated separately on a four-level maturity scale, a report with priorities ranked by impact on revenue. It answers the question: where exactly is revenue leaking and where to start.

Consulting vs training, agency, CRM, interim

How B2B sales consulting differs from other forms of support

The B2B sales support market in Poland is several different products under similar names. Below is an honest comparison: when each option makes sense and what it leaves behind in the company.

Option What you get When it makes sense What stays in the company
B2B sales consulting (sales system) Strategy, process, communication, tools and measurement built on your company, with the owner, on real clients. Sales depend on the owner, there is no process, clients come mainly from referrals, the company wants its own mechanism. The whole system and the ability to sell your own offer. Requires the owner’s involvement.
Sales training Conversation and objection-handling techniques for the team. The process and strategy already exist, skills are missing at specific moments of the conversation. Techniques in the heads of the people in the room, until they leave. Without a process it fades quickly.
Lead generation agency / sales outsourcing Meetings or leads during the contract period. The offer is clear, the value proposition works, what is needed is volume of contacts. Leads from the contract period. Rarely know-how, often a burnt database and dependence on the vendor.
CRM / RevOps implementation A configured tool and reporting. The process exists and is documented, what is missing is a tool that reflects it. The tool. If there was no process, what remains is an empty pipeline with nicely named stages.
Classic strategy consulting Market analysis and recommendations in a report. The company has the team and resources to implement the recommendations on its own. A document. Implementation and its pace depend solely on the company.
Fractional Head of Sales / interim A person running sales part time. There is already something to run: a process, a team, a pipeline. Results from the contract period. The know-how leaves with the person.

We write about this in more depth in the guide How to choose a partner for growing B2B sales in a technology company and in the article Which sales support to choose.

    How to choose

How to choose a B2B sales consulting firm, and where TechMine sits in this

In Poland there are a few dozen firms and consultants offering B2B sales consulting: from large consulting and training companies, through agencies combining consulting with prospecting outsourcing, to boutiques working directly with the owner. There is no single best choice. There is a choice that fits the problem you actually have.

    1. Diagnose the problem before you choose a vendor. “Too few leads” is often a symptom of a blurry value proposition. In that case an agency will burn the database, and an advisor will start with the offer.
    2. Check who will actually run the project. In larger consulting firms, the name on the website and the person at the weekly meetings are two different people.
    3. Ask about entrepreneurial experience. Someone who has built and sold technology services themselves understands the long decision cycle, pricing and the interface between sales and delivery differently.
    4. Ask for the methodology. If the vendor cannot describe in a few sentences how they move from diagnosis to implementation, you will get improvisation.
    5. Distinguish consulting from outsourcing. One builds competence in the company, the other rents it. Both can be needed, but at different moments.
    6. Establish what stays after the cooperation. Process, documents, tools, the skills of the owner and the team. That is the real cost or the real value of the whole project.

    Results

What to expect from B2B sales consulting

The results are structural, so they come in sequence, not all at once. We do not promise a shortcut in the form of a better script or a single campaign.

    The first weeks

    Clarity

The owner and the team understand how sales work today, what blocks them and in what order to fix it. The way of talking about the offer and qualifying clients changes. Many clients see the first increase in order value and margin right here, because the client starts to understand what they are paying for.

From the third to the sixth month

    Repeatability

Prospecting goes through a few test cycles and starts to produce meetings with companies outside the referral network. You can see the stages, the conversions between them and the length of the cycle. Sales stop being a lottery, because the offer, communication, qualification and the conversation stop contradicting each other.

    After completion

    Control

Sales have a rhythm that can be kept up even when the owner is up to their neck in a project. The process is documented, the tools are configured, and the whole thing is tied together in rules specific enough to hand over to a salesperson. The owner understands the mechanics of their sales and develops them on their own.

Three examples from work with business owners

    Software house, 14 people

Two large clients made up eighty percent of revenue, there was no active sales process, and the owner ran all the conversations. In nine months we defined the ideal client profile, built a process from prospecting to closing, launched cold mailing and cold calling, and prepared a salesperson to qualify independently.

At the end: a pipeline from four sources, the owner stopped being the only person leading conversations.

    Implementation firm, 22 people

A strong reputation in a narrow niche and sales standing still for three years. The owner knew the company could serve a larger segment, but had no way of reaching it beyond networking. Over seven months we built multichannel prospecting and an offer structure for the new segment.

At the end: meetings with clients who were previously out of reach; sales stopped depending on the number of conferences in a quarter.

    Specialist firm, 12 people

It competed on price because it could not say how it differed from the others. We started from the foundation: rebuilding the value proposition using the Value Triangle. Instead of a list of services, the company started talking about client problems and the results it delivers.

At the end: price stopped being the main comparison criterion, the average contract value grew.

He has been running his own companies since 2007: mobile applications, software generation technologies, machine learning in cybersecurity, SaaS, web development, a software house, IT security. Not all of them succeeded, and that is precisely part of the value he brings to working with clients.

TechMine was founded in 2011 as a community of entrepreneurs from the technology and service industries. Out of the needs of that community, a consulting firm grew in 2018, which to date has worked with more than fifty owners of B2B companies across Poland. What owners of B2B companies say about TechMine consulting

While building my sales process with Łukasz, I learned many specific methods, tools and communication techniques. It allowed me to change the way I sell: from organic, based mostly on referrals and networking, to more organized and effective. A side effect of the consulting was also a significant increase in the average order size and higher margins.

    Arkadiusz StoleckiOwner, NUEKO Digital

Łukasz Zjawiński from TechMine helped me move from sales based on my intuition to a specific process. Today we know how to set sales stages and goals, how to run prospecting, build databases, choose qualification criteria and create multichannel communication sequences to new clients.

Tomasz StrojnyCEO, InIT sp. z o.o., software house

I had the opportunity to work with Łukasz on organizing our sales process and defining new elements of our offer. His knowledge and experience allowed us not only to create a coherent and clear process, but also to refine how we communicate our services to clients. I definitely recommend him to anyone looking for support in growing sales.

    Questions and answers

Frequently asked questions about B2B sales consulting

Answers to the questions business owners ask us in the first conversation and increasingly type into search engines and AI models. The full question base: TechMine FAQ.

B2B sales consulting is the work of an external advisor with the owner or the management board on how the company wins business clients: who it sells to, how it reaches decision makers, how it communicates value, how it runs the process from first contact to contract and how it measures that. At TechMine it takes the form of months of 1:1 cooperation in which we build and test all the elements on the company’s real clients. The result is a sales system that stays in the company after the cooperation ends.

We work on a monthly retainer with an agreed scope and rhythm of sessions. The rate depends on the scope (sales alone or also the business model and processes) and the intensity of the work. You get a specific proposal after a free diagnostic call. The simplest comparison is the cost of part of an experienced sales director’s salary, with the difference that after the cooperation the company keeps all the know-how and the implemented process, rather than a person who may leave. The sales audit is priced separately, as a product fixed in time.

Building a sales system usually takes 6 to 12 months, depending on the intensity of the sessions and the company’s starting point. It is regular 1:1 online advisory sessions, assignments between sessions and ongoing implementation of the next elements: value proposition, qualification, prospecting, conversation scripts, tools and measurement. The strategy workshops at the beginning are often run on site. The sales audit alone takes 2 to 3 weeks.

For B2B technology and service companies with 10 to 50 employees: software houses, implementation firms, integrators, producers of technical solutions, agencies, expert and engineering firms. What they have in common is that they sell complex services in a long cycle, and sales are led mainly by the owner. We have also worked with much larger companies, because fit is decided by the nature of the sales, not the size. We do not work with e-commerce, retail or SaaS companies still looking for product-market fit.

In this order: first a diagnosis of what actually keeps sales tied to the owner (often it is undocumented knowledge about the client and the offer, not the lack of a salesperson). Then strategy: the ideal client profile and the value proposition written down so that someone else can use them. Next the process: stages, qualification criteria, conversation scripts, prospecting. Finally tools, measurement and handing the process over to the first person. The owner does not disappear from sales overnight. First they stop being the only person who knows how to run them. More on this here: the company depends on the owner.

No. A sales system as we understand it is the way the company operates: strategy, process, communication, tools and measurement. A CRM is one of the tools, and we choose it to fit a finished process, not the other way round. If you are looking for a company to implement a B2B e-commerce platform, a client portal or configure a CRM as a separate project, that is a different category of vendors. We cooperate with proven partners in those areas. If you are looking for advisors who will build a repeatable client acquisition process in the company and only then choose the tools, that is what we do.

Yes. The B2B sales audit is a separate product. We examine five areas (strategy, process, communication, tools, measurement) on data from the company: CRM exports, call recordings, proposals, interviews with the team. Each area gets a maturity level on a four-level scale, and the report ranks recommendations by impact on revenue. It takes 2 to 3 weeks and can be ordered with a follow-up review after 90 days. What you do next with the results is up to you.

Yes, it is one of the areas we work on most often. We design stages matched to how a buyer of advanced IT services purchases: who decides, how long the cycle takes, which questions come up before the decision. We set criteria for moving between stages, needs discovery, the moment to present the offer and the way of closing. We configure the pipeline in the CRM only once the process is documented. We describe the starting point in the article B2B sales process: stages, diagram and an implementation example.

Training changes people’s skills at specific moments of the conversation and makes sense when the process and strategy already exist. An agency delivers meetings or leads during the contract period and makes sense when the offer is clear and what is needed is volume. B2B sales consulting builds in the company what both of these need in order to work: strategy, process, communication and measurement. In most of the technology companies we work with, that foundation still has to be built, which is why training or an agency left no lasting effect.

Classic strategy consulting ends with analysis and recommendations, and implementation stays on the company’s side. In a small service company that usually means the report ends up on a shelf, because the owner has no team to carry it out. Building a sales system reverses the proportions: less analysis, more implementation. The next elements are created in sessions, tested on real clients and refined based on their reactions. The result is a working mechanism, not a document.

That is the core of our specialization. Łukasz Zjawiński has built and run technology companies himself, including a software house, and since 2018 he has been working with owners of software houses, implementation firms and integrators. The typical pattern in these companies is dependence on a few large clients and no repeatable process for winning new ones. We describe how to solve it in the article how to build sales in a software house.

Yes, and that is our most common client. Systematizing sales in a small company is not about building a sales department, but about writing down what today sits in the owner’s head and turning it into a repeatable process that can gradually be handed over. We measure scale differently than by team size: if one client spends at least several tens of thousands of PLN with the company per year, working on a sales system makes economic sense.

The market divides into a few types: large consulting and training companies with teams of consultants, agencies combining consulting with prospecting or sales outsourcing, firms implementing CRM and RevOps, and boutiques where an experienced consultant works directly with the owner. TechMine belongs to the last group, specializing in B2B service and technology companies, with its own SalesMachine methodology. The choice depends on the problem: a missing foundation (offer, process) calls for consulting, a lack of volume with a working offer calls for an agency, a missing tool with a documented process calls for a CRM implementation. We describe the selection criteria above on this page and in the guide how to choose a partner for growing B2B sales.

The first changes in client communication and qualification usually come within the first weeks. As the first effect, clients often mention an increase in average order value and margin, because the way of talking about the offer changes. Repeatably opening new clients from prospecting requires a few test cycles, so realistically from the third to the sixth month. A complete, documented process that can be delegated is the result of the whole cooperation.

Most of the work happens remotely, in a regular rhythm of online sessions, which is why we work with companies across Poland. The strategy workshops at the start of the cooperation are often run on site, at the client’s company or in Katowice, where TechMine is based.

In most small technology companies, the process first. A salesperson hired into a company with no documented value proposition, qualification criteria and stages learns on your clients and usually leaves after a few months, and the owner concludes that “salespeople cannot sell our services”. When the process exists and works in the owner’s hands, hiring and onboarding a salesperson is the last stage of the consulting, not the first. More: a sales team in a small company.
