Which B2B sales support to choose

jakie wsparcie sprzedaży b2b wybrać

The B2B sales support market lines up a dozen different things side by side as if they were variants of the same purchase. A salesperson, a sales director, a fractional CRO, a sales trainer, a lead generation agency, a CRM implementation, outsourcing the whole department, and recently also an AI SDR. The company compares them by price and by time to first results, because those are the only two quantities all vendors give in the same unit. Neither says anything about whether the purchase addresses the company’s real problem.

Some of these options are roles, some are subscription services, some are software. Comparing a sales trainer with a CRM implementation is like choosing between an electrician and a power drill.

How to read this guide

Six categories, each with a table asking the same set of questions: what it actually does, when it makes sense, what it will not do, how you will know it works. At the end a separate summary of time, because that is the parameter vendors quote most eagerly and most optimistically.

One more measure runs through the whole thing. A sales system in a B2B company has five parts, each with its own challenges: Strategy (whom we sell to and why we should win), Process (the path from contact to signature), Communication, Tools, Measurement. Almost every sales support option available on the market covers one of them, sometimes two.

Three questions to ask yourself first, not the vendor

Whom you sell to and why you lose. Not at the level of “manufacturing companies from southern Poland”, but: who makes the decision, what they struggle with and which alternative they most often choose. If the answer is “it varies”, the problem is rather in strategy, and no item on this list will fix that along the way.

What resources a new person in sales will receive. Is there a described path, materials, qualification criteria, a way of settling accounts, clear goals, tactics or a communication methodology. Without that you will hire someone who is supposed to build the process and work within it at the same time, and those are two different competences that one person rarely combines.

How you will measure what works and what does not. The lack of measurement will not stop you choosing, but it limits your ability to draw conclusions.

People on payroll

Reflex number one and usually the most expensive mistake at the same time. A salesperson brings habits from the previous company, where something else was sold, in a different cycle and to a different buyer. The first quarter goes on learning the product, the second on building a pipeline, the third shows anything at all. The assessment is made in the sixth month and is usually unfair, because the company did not give them the necessary components and then held them accountable for not building those themselves.

A sales director gets all five areas under their care at once, but brings the system from the previous place and tries to transplant it. If that place sold monthly licenses and here you sell implementation projects in an eight-month cycle, the transplant will not take. It costs as much as two salespeople, and in the first months mainly diagnoses, i.e. does what the company did not want to pay for separately, counting on the director to handle it.

Option What it actually does When it makes sense What it will not do How you will know it works
Salesperson Executes an existing process Demand confirmed, process described Will not build a process or strategy Own pipeline in the third month, an independent win by the sixth
Sales director Manages the team and brings order There is a team and a real mandate Will not replace the owner’s decisions The forecast starts to come true
VP Sales from the market Takes what works to a larger scale The company is ready to scale Will not work without ready mechanisms Repeatable team result
SDR / BDR Books meetings Client profile and communication ready Will not close the sale Quality of meetings, not the number alone
Head of growth Tests acquisition channels Product ready for repeatable demand Will not put direct sales in order Acquisition cost falls, number of clients grows strongly

Competences by the hour

Training, trainers, mentors, online courses, mastermind groups. This category touches communication and often does it really well, only the ability to lead a conversation raises effectiveness at a stage you first have to reach. Salespeople with four meetings a month will, after good training, have four meetings a month, just better conducted. Add an effect mistaken for a result: two days with a trainer raise the team’s energy, but after a few weeks the energy returns to its previous state if there is no process turning the new competences into a habit.

There is, however, a situation in which training beats everything else on this list hands down, and is cheaper and faster: the company has strong demand, has a process, has full calendars and only loses during the sales conversations.

Option What it actually does When it makes sense What it will not do How you will know it works
Sales training Raises the team’s skills Full calendars, weak conversion Will not add meetings Meeting-to-proposal conversion after a quarter
Sales trainer Works on behaviours Someone enforces it afterwards Will not set up the process The change can be heard in call recordings
Coach or mentor Develops one person That person wants to change Will not change the team That person’s results, not the department’s
Online course Delivers knowledge There is someone who will apply the knowledge on their own Will not force implementation Anything implemented within a month of purchase
Mastermind Gives the perspective of other owners Participants of a similar scale Will not solve your case Decisions made faster

A hired leader

A fractional CRO is a sales director for a fraction of full time, usually two or three days a month. It works in companies that already have a team and need someone to lead it without the cost of a full salary. It falls apart when the company has no team and the hired leader has nobody to lead, so they turn into an expensive consultant. The second typical limitation of a fractional CRO is decision-making power: decisions on prices, dropping a segment or dismissing a salesperson are made higher up, and if the CRO can only recommend them, you are buying an opinion, not responsibility.

Big consulting, in turn, delivers analysis and recommendations in a form that cannot be challenged. The biggest difficulty, however, is implementation, where all the organization’s resistance appears along with the need to manage change.

Option What it actually does When it makes sense What it will not do How you will know it works
Fractional CRO Manages sales part-time The team exists, decision-making power is real Will not sell for you The team’s working rhythm between their visits
Interim manager Maintains continuity A gap after a director’s departure Will not build a new mechanism Nothing collapsed in the transition period
Business advisor Gives an outside perspective Specific decisions to settle Will not implement the conclusions Decision made and carried out
Strategic consulting Analyzes and recommends The company has implementation capacity Will not change people’s behaviour How many of the recommendations are in use after six months

Outsourcing demand, the lead generation agency

This is where the biggest budget is often directed today, and this is where the largest number of disappointments comes from. All options in this category cover communication at the top of the funnel plus the first section of the process: you buy contacts and meetings, and everything after the meeting remains yours, including the consequences of mass-combing the market.

A lead generation agency may deliver the agreed number of meetings. But if you cannot tell it exactly who your client is and what problem you solve for them, it will book meetings with anyone who agreed to talk. The salespeople will go through the motions, conversion will turn out dismal, and the conclusion at the board meeting will be “outbound does not work for us”. Outbound works; what is often missing is a good client profile and an understanding of the value proposition.

Even if it runs initial workshops, and your company sells complex technology solutions or other expert knowledge, a good understanding of the value proposition alone takes considerable effort inside your own company. An external agency will not devote that much time and energy to work through it for real, because that is usually not what it is paid for. In addition, if your own people have trouble communicating value even though they know the company inside out, people serving dozens of similar clients in parallel will have it all the more.

A lead generation agency can, however, work for simple, “self-explanatory” products.

Automation and AI SDRs have promised the most, and the loudest, over the last two years. They multiply what you already have: with a good message they multiply reach, with a weak one they multiply damage, at a pace you cannot react to manually, because by the time you notice the message is bad, it has gone out to four thousand people in your industry.

Option What it actually does When it makes sense What it will not do How you will know it works
Marketing agency Builds visibility and traffic The offer holds up Will not sell Leads matching the ICP
Lead generation agency Books meetings Client profile defined and a simple solution Will not improve conversion further down the process Meeting-to-proposal conversion, not the number of meetings
Cold mailing agency Sends messages at scale Communication tested beforehand Will not create a good message Share of positive replies
Sales outsourcing Runs sales instead of you Product simple to hand over Will not teach the company to sell Revenue, as long as you pay
SDR as a service Does prospecting Qualification criteria set Will not qualify for you Share of meetings meeting the criteria
AI SDR and automation Multiplies the volume of activity Message tested manually Will not fix a weak message Replies per thousand messages

Technology

A CRM reflects a process that already exists, and is sometimes mistaken for the whole thing, because from the outside an implementation looks like a systemic change: there are workshops, there is a project, there is a launch date. When there is no process, the implementation comes down to inventing stages at a table with a consultant and hoping the team will start to follow them. After a year the company has an expensive tool one-third filled in and the conviction that the CRM did not work out.

Option What it actually does When it makes sense What it will not do How you will know it works
CRM implementation Organizes sales data The process exists and is described Will not create a process Share of opportunities with a current stage
Implementation partner Configures and trains on the tool Someone in the company owns the process Will not change the way of working The team uses it without reminders
Automations Take over repetitive activities The activity is repeatable and described Will not replace decisions Hours recovered per week

Channels nobody calls channels

A partner channel moves sales to someone who has their own priorities and keeps your offer in third place until they start earning more on it than on the alternative value they offer. Trade fairs buy contact and presence, and are sometimes measured by the number of business cards collected, which gives little if there is no follow-up process the following week.

Referrals deserve to be taken seriously, because in technology companies they are the most common sales model and the one least often called a strategy. A referral is an effect, not a channel: it cannot be increased by decision or planned for a quarter. A company based on them has uncontrollable sales and finds out about it when the stream weakens.

Option What it actually does When it makes sense What it will not do How you will know it works
Partner channel Opens access to someone else’s clients The partner earns more on you than on alternative ways Will not build your sales Leads from the partner without reminders
Trade fairs and conferences Provide contact and presence There is a follow-up process after the event Will not close the deal Meetings booked within two weeks after
Referrals Nothing, they are an effect Always, as a supplement Cannot be planned Share of revenue and whether the dependence is growing

How long different forms of sales support can take

Type of support First signal Real result Durability
Sales employee A month, activity From the fourth to the sixth month Until that person leaves
Competences by the hour Immediately, energy One quarter Three weeks without enforcement
A hired leader A month to a month and a half Two quarters Until the end of the contract
Lead generation agency Three to six weeks One quarter Until the last invoice
Technology Launch day Two to three months As long as the team uses it
Building a sales system Six to eight weeks Two to three quarters Stays in the company

Setting the second column against the fourth explains why the market looks the way it does. Fast is not durable, durable is slow, and the company usually makes the decision at the moment it needs a result for yesterday, and chooses from the left side of the table.

What this adds up to

Look through the previous tables once more, watching the “what it will not do” column. The same content repeats in it in different variants: strategy, process, decision, message. Each time the missing element lies higher than what the company is buying at that moment.

This is where the sequence repeating in technology companies almost without change comes from. Stage one: a salesperson, it did not work out. Stage two: a lead generation agency, there were meetings, no conversion. Stage three: training, and a CRM while we are at it. Stage four: a sales director who leaves after nine months. Often years pass and a few hundred thousand zlotys have to be spent to find out that there is still no sensible answer to the question “why do we lose”, because the impression remains that “it varies”. Each of these decisions was defensible on its own; together they added up to point answers to a problem of a different nature.

The seventh category, i.e. build a sales system

B2B sales consulting understood as building a sales system drops out of the list above, because it sits above it and creates a coherent environment, combining within the company everything needed to really build a growth mechanism. It combines the concept, the methods of acquiring leads, leading communication and managing structures so that scaling becomes possible.

It builds a mechanism the company starts to operate on its own, and it is the only item in this guide whose ultimate success is measured by the vendor no longer being needed in the company.

The order is the reverse of the market reflex. First strategy, i.e. settling whom we sell to and why we should win against what the client considers instead of us. Then the process, described specifically enough that a new person knows what to do in their second week. Next communication, which follows from the strategy instead of arising from what sounds good. Later the tools reflect the process instead of replacing it, and measurement closes the whole.

What building a sales system will not deliver: it will not provide new revenue within a month, it will not take client conversations off your hands in the first quarter, it will rather add a few, because without them there is nothing to improve. It will also not work if the owner has no intention of changing the way the company works and taking personal responsibility for building this area of the company.

Why technology companies fall outside the general patterns

Most sales support on the market was created around transactional sales: a short cycle, a clear product, one decision-maker, a repeatable script. A B2B technology or service company breaks out of these four assumptions, so it gets methods designed for a completely different situation.

It sells a result that cannot be seen at the moment of purchase. The client does not look at the implementation or the code, only at the promise of a state in which something at their end starts working differently, so the conversation has to lead from their problem through the result before the word solution is spoken. A salesperson used to presenting a product reverses this order and loses without understanding where they lost.

Add a configuration found almost exclusively in this industry: the best salesperson is the founder or a technical person, because only they can conduct that conversation at the required level. The company grows to the limit of their operational capacity and often gets stuck there. Hiring someone for sales does not help, because the problem is not a lack of hands but competences accumulated in one head and unclear rules for running sales. They have to be broken down into parts, and that comes hard to the founder, because they have been doing it for years on the basis of intuition and their own experience.

When a sales system is not for you

You have a working process, a full pipeline and you only lose during the conversation with the client. Buy a sales trainer, it will be faster and cheaper.

Your calendar is packed, clients are waiting for a proposal, and your demand is confirmed. You need hands to execute something that already works, so hire a salesperson and give them a ready process.

A year of cooperation versus independence

Building a company’s independence through cooperation spread over a dozen or so months sounds like a contradiction. The year is a time of building, not of getting used to: the system consists of decisions that have to be verified in real conversations with clients, and those run at the rhythm of quarters. Success is a state in which the company sells without the advisor and knows what to do when something stops working.

How to choose a form of sales support

Go back to the three questions from the beginning. If you have answers to them and know where the process breaks, choose the option aimed exactly there, and then decide in advance how you will know it worked. A point problem deserves a point solution, and buying a system would then be a waste.

If you do not have the answers and yet you are comparing offers, you are considering buying an experiment. Sometimes it works out, but the statistics are rather not on your side.
